Lantela’s diagnostic workshops: how do they work, and how to take part

Most sustainability commitments don’t get delivered. Not because they lack ambition, but because nobody designed them to actually work inside the organisation, day to day.
Our sister company Lantela is running a series of free diagnostic workshops this year to help close that gap. Two hours, one clear output, no deck and no follow-on obligation.
Where we are
Most companies don’t have a net zero ambition problem. They have a delivery problem. The strategy’s approved, the targets are disclosed, and the board can recite the commitments. What’s usually missing is the harder part, making those commitments live inside how the organisation actually runs.
The data backs this up. A 2025 KPMG study of 1,320 senior executives found only 5% of companies have ESG targets broken down into operational functions, monitored and incentivised. CDP’s latest report, drawing on nearly 12,000 companies, found 72% have emissions-reduction initiatives in place, but only 11% have any capital expenditure aligned with their transition strategy.
That gap isn’t structural. It’s about design and delivery, which is exactly the approach we’ve taken at Perago since 2017. It’s what Lantela is now bringing to sustainability challenges.
The three workshops
Each workshop is free, runs for two hours, and is built around a different question boards are already asking themselves. You pick the one that matters most to you right now.
The Delivery Gap Diagnostic. We map where your stated commitments and your actual delivery capability come apart, and which gap is worth closing first. You leave with a Delivery Gap Heat Map naming your top three priorities and the friction points behind them.
Missing Voices: A Stakeholder Blind Spot Sprint. A working session on who your sustainability strategy was designed for, and who it should have been designed for too. You leave with a Stakeholder Empathy Map flagging the voices you’ve missed.
Pre-mortem 2035: Why Climate Action Plans Fail. We start from the future. It’s 2035, your organisation has missed its commitments, and you’re explaining why to the board. We spend two hours finding the design interventions that would have stopped it. You leave with a Value Protection Map of prioritised interventions.
Who it’s for
These sessions are built for sustainability leads, boards and executive teams where the gap between commitment and delivery has become a governance question, not just an operational one. They work best if you’ve already got a commitment with real operational obligations, a leadership team that knows the gap exists but can’t yet see where it sits, and enough openness to let the conversation run across functions.
